P5作為ACCA選修課要求大家站在戰(zhàn)略管理層看問(wèn)題。作為企業(yè)高層的一部分,大家鍛煉的是獨(dú)立思考能力和綜合運(yùn)用信息的能力。我個(gè)人認(rèn)為研習(xí)P5能夠更好的面對(duì)未來(lái)的工作和生活。

備考P5對(duì)大家有幾個(gè)pre-requisites:

You (have to) like writing down your points in English so as to communicate effectively;

You are positive to what you are trained from the paper instead of complaining (if you are not positive, you are actually not learning);

You have a mindset that there is no short cut for a true improvement;

Please review your paper F5 for the important topics.

學(xué)習(xí)P5的時(shí)候要注意paper's key points:

You are actually managing performance from a strategic level;

Performance management is based on information system with right measures for both planning and controlling;

How to measure improvements that you have made and whether or not all objectives are reflected;

If yes, how to maintain the advantages in the long run and what measures can be used to address the issues;

If not, how to make a change to improve, and how to measure the effectiveness of improvements;

Rewards and targets are always factors to affect human behavior. Performance management system should be designed to support communications on what are important to the organization in the future and how staffs are rewarded for goal congruence. These are all concerned with the linkage between measures and rewards.

對(duì)大家來(lái)說(shuō)這些東西看似簡(jiǎn)單,但做起題目來(lái)卻有些無(wú)從下手。我的建議是大家把自己看作是企業(yè)的consultant,用這個(gè)身份來(lái)跟戰(zhàn)略管理層交流。那么針對(duì)一個(gè)企業(yè)你就自然會(huì)想到要說(shuō):

業(yè)績(jī)管理系統(tǒng)問(wèn)題在哪里?(evaluate the current performance system)

什么方案或模型大概可以用(題目有時(shí)候會(huì)明確告訴你用什么模型)

描述或解釋模型

說(shuō)模型的作用和適用性、然后是局限性(evaluate the appropriateness of BSC model to PT Co.);

接下來(lái)你要想到管理者可能會(huì)對(duì)你的模型感興趣,那他就會(huì)問(wèn)你:

那企業(yè)現(xiàn)在的信息系統(tǒng)從模型的角度看怎么改善(suggest improvements on current performance information system based on your analysis)?

模型實(shí)施起來(lái)怎么跟員工溝通 (evaluate current reward system and recommend on improvements with justification);

是否會(huì)影響企業(yè)結(jié)構(gòu)或文化、怎么量化變革的過(guò)程和結(jié)果(evaluate the impacts on company’s culture and performance information system from BPR)。

這其實(shí)就是P5要考的東西了。

一般我會(huì)一再的和大家強(qiáng)調(diào)思考的時(shí)候角度一定要放在如何計(jì)量上,而不是簡(jiǎn)單的戰(zhàn)略制定層面(P3)。P5的業(yè)績(jī)管理活動(dòng)要落實(shí)到在計(jì)劃階段考慮的對(duì)未來(lái)努力程度和結(jié)果的量化指標(biāo),以及實(shí)施階段指標(biāo)體系的控制反饋。比如P5在計(jì)劃階段就要針對(duì)盈利性企業(yè)考慮其長(zhǎng)期管理結(jié)果要強(qiáng)調(diào)的sales growth rate, relative market share, EVA and NPV, benchmarks and trend等等。從控制反饋的角度要對(duì)比實(shí)際結(jié)果跟目標(biāo)的差距,然后找原因、改進(jìn),再plan to measure。

P5里面有一句很經(jīng)典的話what gets measured, what gets done,是說(shuō)企業(yè)計(jì)量什么,什么就能夠做到。針對(duì)這句話就衍生出了P5高級(jí)業(yè)績(jī)管理的所有問(wèn)題:

計(jì)量了,那么計(jì)量的對(duì)么?如果不對(duì),就會(huì)按照錯(cuò)的指標(biāo)做錯(cuò)的事。所以考官要大家能夠評(píng)價(jià)管理信息系統(tǒng)的恰當(dāng)性,分析指標(biāo)的appropriateness。

沒(méi)計(jì)量,那缺的東西是目標(biāo)要求的么?如果是,要加到系統(tǒng)中,這樣員工才能有目的的采取行動(dòng)和措施。

獎(jiǎng)勵(lì)措施是結(jié)果的激勵(lì)因素之一。獎(jiǎng)勵(lì)的focus對(duì)么?有激勵(lì)性么?如果是否定的,獎(jiǎng)勵(lì)措施對(duì)業(yè)績(jī)管理活動(dòng)形同虛設(shè)。

我一直堅(jiān)定的認(rèn)為大家把key points搞對(duì),接下來(lái)P5通過(guò)就不算事兒,就靠練習(xí)了。

備考必備武功秘籍

P5是要?jiǎng)邮謱?xiě)寫(xiě)的,一提筆就發(fā)現(xiàn)想的和寫(xiě)的完全不是一回事兒。那好辦,練吧!我是相對(duì)保守的人,捷徑不適合我。盡管我承認(rèn)考試有技巧、人生有奇跡。速成畢竟秉承了天賦、并讓日積月累帶來(lái)的悟性在對(duì)的時(shí)間段得以升華。作為普通人之一,我更愿意大家相信自己的努力而不是別人的神話。

考官的requirements不是一般的繞。恭喜你,你的感覺(jué)沒(méi)有錯(cuò)!考官是故意繞著彎兒說(shuō)的。不要怪他,工作中不直接說(shuō)自己想法的老板多了去了,請(qǐng)?zhí)崆罢莆阵w會(huì)領(lǐng)導(dǎo)意圖的武功心法!

給自己判個(gè)分吧!自己不滿(mǎn)意,考官也不會(huì)滿(mǎn)意的!評(píng)分能夠讓自己知道對(duì)題目要求有沒(méi)有理解錯(cuò)。沒(méi)理解錯(cuò),改思路。理解錯(cuò)了,重新理解再改思路!

找出自己的gap管理一下,然后再量化一下進(jìn)步的過(guò)程和結(jié)果吧(提前要set right measures這樣才起到計(jì)劃性的作用)!你要相信,人生就是P5!

時(shí)間管理很重要。考官認(rèn)為一個(gè)不能高效管理時(shí)間的人不是合格的戰(zhàn)略管理者!

模考一定要有,練習(xí)很必要!每套題掐時(shí)間完成,每次進(jìn)步一點(diǎn)點(diǎn),累積進(jìn)步一大步,這就是人生中的Kaizen。
